Cuando se investiga la causa, rara vez aparece un problema t\u00e9cnico. Aparece un organigrama confuso.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Alguien est\u00e1 haciendo de arquitecto sin serlo. Un perfil funcional est\u00e1 resolviendo incidencias que corresponden a un rol de gobierno. Nadie tiene claro qui\u00e9n decide sobre la seguridad del dato o qui\u00e9n es responsable de que una integraci\u00f3n entre SAP y una plataforma de anal\u00edtica no rompa el resto del ecosistema. El proyecto no tiene un problema de arquitectura: tiene un problema de personas mal ubicadas en esa arquitectura.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">El s\u00edntoma que casi nadie diagnostica a tiempo<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">La mayor\u00eda de organizaciones detecta este problema tarde, porque no se manifiesta como una crisis, sino como una acumulaci\u00f3n de fricciones peque\u00f1as:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>Decisiones que tardan semanas porque nadie tiene el mandato claro para tomarlas.<\/li>\n\n\n\n<li>Especialistas t\u00e9cnicos absorbidos por tareas de coordinaci\u00f3n para las que no fueron contratados.<\/li>\n\n\n\n<li>Roles \u00abparaguas\u00bb \u2014como <em>consultor SAP<\/em> o <em>administrador cloud<\/em>\u2014 que en la pr\u00e1ctica cubren cinco funciones distintas seg\u00fan qui\u00e9n los ocupe.<\/li>\n\n\n\n<li>Procesos de escalado (m\u00e1s usuarios, m\u00e1s m\u00f3dulos, m\u00e1s pa\u00edses) que exponen huecos de responsabilidad que antes pasaban desapercibidos.<\/li>\n<\/ul>\n\n\n\n<p class=\"wp-block-paragraph\">Ninguno de estos s\u00edntomas aparece en un dashboard de rendimiento de infraestructura. Aparecen en retrasos de entrega, en retrabajos, y en la sensaci\u00f3n difusa de que \u00abel equipo no da m\u00e1s de s\u00ed\u00bb aunque las capacidades t\u00e9cnicas est\u00e9n ah\u00ed.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Por qu\u00e9 los entornos enterprise multiplican este problema<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">En un entorno con una sola aplicaci\u00f3n, un rol mal definido genera ineficiencia. En un entorno enterprise \u2014donde conviven SAP, AWS, Azure, Salesforce, Oracle o ServiceNow, a menudo integrados entre s\u00ed\u2014 genera algo distinto: puntos ciegos de gobierno.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Cada una de estas plataformas tiene su propia l\u00f3gica de roles, sus propios niveles de acceso y sus propias certificaciones. Cuando una organizaci\u00f3n crece r\u00e1pido \u2014por adquisici\u00f3n, por internacionalizaci\u00f3n, por digitalizaci\u00f3n acelerada\u2014 suele ampliar equipos replicando t\u00edtulos de puesto gen\u00e9ricos, sin revisar si esos t\u00edtulos siguen representando responsabilidades reales y diferenciadas en el nuevo contexto.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">El resultado es previsible: dos personas con el mismo t\u00edtulo haciendo trabajos distintos, o peor, nadie con un t\u00edtulo claro haciendo el trabajo que realmente sostiene la operaci\u00f3n cr\u00edtica.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">La pregunta que muy pocos l\u00edderes IT se hacen a tiempo<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">No es \u00ab\u00bftenemos el talento adecuado?\u00bb. Es m\u00e1s inc\u00f3moda: <strong>\u00bfsabemos, con precisi\u00f3n, qu\u00e9 necesitamos que haga cada rol antes de salir a buscarlo o de asignarlo internamente?<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Sin esa definici\u00f3n previa, cualquier proceso de selecci\u00f3n, promoci\u00f3n interna o reorganizaci\u00f3n de equipos se convierte en una apuesta. Se contrata por curr\u00edculum o por certificaci\u00f3n, no por encaje real con la responsabilidad que hay que cubrir. Y cuando el encaje falla, el coste no se ve en la n\u00f3mina: se ve en los proyectos que no avanzan.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Esto no es un problema exclusivo de compa\u00f1\u00edas peque\u00f1as o poco maduras. Es, de hecho, m\u00e1s frecuente en organizaciones grandes, precisamente porque su complejidad tecnol\u00f3gica ha crecido m\u00e1s r\u00e1pido que su capacidad de redise\u00f1ar la estructura de roles que la sostiene.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">De la intuici\u00f3n a un marco de referencia<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">La reacci\u00f3n natural ante este diagn\u00f3stico suele ser reactiva: se redistribuyen tareas sobre la marcha, se crean comit\u00e9s temporales, se ficha con urgencia un perfil senior con la esperanza de que \u00abordene\u00bb el equipo. Funciona a corto plazo.
