When the cause is investigated, it\u2019s rarely a technical problem. Instead, a confusing organizational chart emerges.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Someone is acting as an architect without actually being one. A functional role is resolving issues that fall under a governance role. No one is clear on who makes decisions regarding data security or who is responsible for ensuring that an integration between SAP and an analytics platform doesn\u2019t disrupt the rest of the ecosystem. The project doesn\u2019t have an architectural problem\u2014it has a problem with people being in the wrong roles within that architecture.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">The symptom that almost no one diagnoses in time<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Most organizations don't recognize this problem until it's too late, because it doesn't manifest as a crisis, but rather as a buildup of minor friction points:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>Decisions that take weeks because no one has a clear mandate to make them.<\/li>\n\n\n\n<li>Technical specialists tied up with coordination tasks for which they were not hired.<\/li>\n\n\n\n<li>\u00abUmbrella\u00bb roles \u2014 such as <em>SAP consultant<\/em> o <em>cloud administrator<\/em>\u2014 which, in practice, serve five different functions depending on who holds them.<\/li>\n\n\n\n<li>Scaling processes (more users, more modules, more countries) that expose gaps in accountability that previously went unnoticed.<\/li>\n<\/ul>\n\n\n\n<p class=\"wp-block-paragraph\">None of these symptoms appear on an infrastructure performance dashboard. They manifest as delivery delays, rework, and a vague sense that \u00abthe team can\u2019t do any more,\u00bb even though the technical capabilities are there.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Why Enterprise Environments Exacerbate This Problem<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">In a single-application environment, a poorly defined role leads to inefficiency. In an enterprise environment\u2014where SAP, AWS, Azure, Salesforce, Oracle, and ServiceNow coexist and are often integrated with one another\u2014it leads to something different: governance blind spots.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Each of these platforms has its own role structure, its own access levels, and its own certifications. When an organization grows rapidly\u2014through acquisitions, international expansion, or accelerated digital transformation\u2014it often expands its teams by replicating generic job titles, without reviewing whether those titles still represent real and distinct responsibilities in the new context.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The result is predictable: two people with the same job title doing different jobs, or worse, no one with a clear job title doing the work that actually keeps the critical operation running.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">The question that very few IT leaders ask themselves early enough<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">It's not \u00abDo we have the right talent?\u00bb It's more uncomfortable: <strong>Do we know exactly what each role needs to do before we start looking for someone to fill it or assign it internally?<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Without that prior definition, any hiring process, internal promotion, or team reorganization becomes a gamble. People are hired based on their resumes or certifications, not on whether they\u2019re actually a good fit for the role. And when the fit is wrong, the cost isn\u2019t reflected on the payroll\u2014it\u2019s reflected in projects that don\u2019t move forward.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">This is not a problem exclusive to small or immature companies. In fact, it is more common in large organizations, precisely because their technological complexity has grown faster than their ability to redesign the structure of roles that supports it.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">From Intuition to a Framework<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">The natural reaction to this diagnosis is usually reactive: tasks are reassigned on the fly, ad hoc committees are formed, and a senior executive is urgently hired in the hope that they will \u00abbring order\u00bb to the team. It works in the short term.
